Andy, I am sure that one side or the other the keepers came of, maby one of the adjusting collars came loose and turned in on itself, making room for a clutch to slide inwards thereby causing the keepers to fall out.this will cause one clutch to slide further in the drum ,and the shaft with the other clutch will go in the oposite direction. this will create plenty of room ,so the forks cannot reach anymore,that will explain all the slack
