Using a Ford 9 N to put down wells

Using a tripod a rope and pulley at top of the tripod and a rope around the pulley on the 9 N I can slam a 1/4 or 2 inch well in to 50 ft. in a short order. 50 ft. well with a 30+ head- I can pump with a shallow well system.

Problem is the pulley on the Ford runs to fast--I removed pulley and bolted on a small rim--rope catches on fire and burns.

A lot of friction........would an old cub cadet with a 3 speed tranny and the rubber off of one wheel give me enough power to lift the weight. WEIGHT MIGHT BE 150 LBS. Need something that runs slower RPM , but that has decent power..What about an electric motor???

About 25 years ago I helped my neighbor pull his well with my 8N. We fixed up a big tripod affair with pulleys and rope. We simply pulled it straight out, twenty feet at a time. The well was set at 150 feet and had 1 1/2 inch plastic pipe. The guy had a home made collar that he slipped under each coupler and the pipe was supported by the tripod. To this day I don't know how one of us didn't get hurt.

We could have used a pickup or something else but the little tractor was easier to move around in the space we had to work with.
 
I have used my cubcadett had an extra rim and worked well. My weight was not that heavy. joe
 
Thank you fellas for the suggestions--I hadn't thought about the Sherman--also fixing a rim direct to the PTO would slow it up near 50% and the 9N would be heavy enough not to lift up like a lawn tractor.
Question---would a different rim diameter make much difference???Bigger or smaller DIA. for slower RPM 's
