skid steer clutch packs

I have a skid steer that looks very similar to a case 1537/1540/1737, but I am not sure what model it really is. I pulled the side cover plate to service the 2 clutch packs on the right side. Since I don"t know what model it is, I don"t have any specs for it. Each clutch pack holds 6 friction discs. I bought new discs from TBWoods (models 455). There is a collar that holds the clutch pack together. The outer arms rotate and push against three balls that push the pack together to engage. I tightened the outer collar just enough so that it starts to compress the pack. I"ve put it all back together, but now I can"t get the shafts to line up with the holes in the thick metal cover plate. At best I can only get one shaft through the hole. There is a large nut that goes on the end of the shaft once it passes through the plate. Is there a trick to doing this? I"m thinking that maybe I have the drive chain too tight, but if I make it any looser it will fall off the gear. I"m going crazy. I"ve spent countless hours trying. Is there anybody who can help?
