well with out doing a compression test and this will require a diesel comp . tester that goes into where your glow plugs screw into we can second guess here . Have you pulled the valve cover and checked the valve set???? If you do not have the proper test equipment then a head set is cheaper so pull the head . While the head is off clean each hole and look real hard for cracks in the sleeves . Then send the head out for a valve job and have it magnifluxed also check the pre cups for any cracked or broken pre cups. Now if the sleeves have NO RIDGE at the top ya may want to pop the pistons out and checked for broken rings because someone my have used either to start her and distroyed the top rings.
