A F-12 Popping problem............

A few days back I posted a question about a friens F-12.Turned out I discovered he thought no. 1 cylinder was No. 4.Anyways tractor started right up after we switched the wires around.We went out today and it started up,with a problem.It is stil popping and carrying on!Nothing was any diferent that a few days ago.It started up and was only running on three cylinders and occasionally two.I was trying to check for the ones that were firing and it started running on all four suddenly and then it just quit like it was out of gas.Checked tank,had gas,opened drain on carb,plenty in there and the pump was pumping.Tried cranking with the hand crank with no luck,we pulled it and all it would do is pop and cut back like a stuck valve,but when we took the valve cover off no stuck valves.Checked the timing on the engine and mag and all is ok.What am I forgeting?Any clues as to what is causing this problem?I am at ny wits end!Gotta get her running right befroe we shhot the paint to her.
