M Magneto Timing ??

My 1940 M has been changed to 12 volt but still has a Mag. How come when I hook up a timing light up to it it doesn't show any thing untill I turn the nob on the light up to around 40 degrees. The tractor runs fine. But every time I change the points I have to go by sound of the tractor to make adjustments. This some times takes a long time and alot of back fire. Am I doing something wrong? I just don't want to run this tractor if it is slitly out of time. I want it perfect. Thank you!!!
