You are spot on about not over-thinking the job, when I see the evidence here, I see previous work done by a non thinking hack or someone that is getting by in a pinch.The welded nut tells me the pinion preload is not correct, tighten that nut to torque and the pinion probably wont turn , or even might be too loose, I'm not there to check these things, but many variables could be sorted out before going back together.
Agree 5mph is not speedy, but did you see the shattered spider gear teeth? When that diff was schlumped back together last go around there was no good to come.
